help with large meats

ive been smoking on a z grill for years now. i have no trouble with things like wings and ribs and chicken. but i just cant seem to get down large cuts like brisket and pulled pork. it either takes hours longer or its done way too early. i just pulled my pork butt off hours before i thought i would need to. looked at alot of recipes online last night and decided i would go 225 and was going to try not to wrap it like i always have. put it on at 9pm because most places said an hour and a half to 2 hours per pound and my 10.5# butt was done at 9am. i dont need it till 4pm so its sitting in a cooler wrapped in foil and blankets till then. but 7 hours in a cooler just seems crazy so i have temp probes in it to monitor and make sure it doesnt drop below 140. if it gets close ill throw it in a crock pot i guess. why is my smoke time so all over the place whenever i do large meats
