Old House/Future Rennovation-Need Advice

We bought an older home with plans to do a phased total rennovation. We are probably 12-18 months from renovating but our HVAC has quit and we are looking at needing a new compressor at a minimum. We have been limping it along hoping to wait but here we are. Looking for advice on how to approach it. We live in FL and cannot go without air.

Should we try to replace it all now but figure in the additional ~1300sq ft of additions for the main floor? Should we try to find a used compressor? Wwyd?

TLDR:

Current home is 2200sq ft under air. phased rennovation approach is as follows:

Phase 1 includes converting current garage into master bedroom with a master bathroom addition as well as adding onto the back of the house to relocate kitchen/dining/living. This will make the main floor ~3500sq ft (we haven't quite finalized plans).

Phase 2 is building a side entry garage with 2 bedrooms upstairs and laundry room downstairs. The cooled area up and down will be ~1500 sq ft.

The plan is that the garage addition will be on its own HVAC and the phase 1 rennovations to have its own. Builder suggested getting new if we absolutely have to but leave all ductwork and then we can just relocate everything later and use the new unit. The problem from what I have read is that we would need a unit that is much bigger than currently needed and could cause humidity issues.

Any suggestions?
