Founding employee issues ( I will not promote)

Hope you guys doing alright.
I ve been working on this business for a while, and it will have a profit-sharing business model plus salaries (a bit lower than market rate) . A percentage of profit will be distributed to all team members by merit. Also i m willing to offer some equity to adequate people... Since we are still in early stages, I tried to look for employees with a sense of entrepreneurship and responsibility and even negotiate equity, profit sharing and all that, but it just doesn't work out, it seems they see the risk bigger than the reward ... Also, power dynamics issues keep surfacing ... like the guy who wanted to invest his capital and get big chunk of equity ...
I m aware of the founder's urge to get people somehow to work for free ... i ve been fighting that urge and presenting people deals that i myself would've considered ... but it seems to me it's more complicated and time consuming to set an agreement with a founding employee. And i m trying to avoid hiring standard employees, with employee mindset cause I've been there, and i ve seen it all. especially that people will work hybrid.
