I’ve been working on a diagnostic kit for Shopify/ecommerce operators who have traffic, abandoned carts, or low conversion but do not know what to fix first.

The pattern I keep seeing is that teams jump straight to:

- redesign

- more ads

- another app

- discounts

- homepage changes

But the real issue is often somewhere else:

- product page hesitation

- cart trust

- checkout surprises

- mobile friction

- unclear shipping/returns

- weak analytics confidence

The framework I’m testing is:

  1. Capture the last 30 days of funnel data

  2. Score product page, cart, checkout, mobile, trust, analytics, and recovery

  3. Rank issues by impact, confidence, and effort

  4. Turn the top issues into a 30-day roadmap

  5. Review decisions weekly instead of chasing random ideas

I’m not trying to pitch this as magic. I’m trying to make CRO less random for small ecommerce teams.

Question for operators here:

If you had traffic but low sales, what was the actual issue once you found it?
Was it the offer, the product page, checkout, trust, mobile, analytics, or traffic quality?

I’d appreciate honest feedback on the framework. I also have a free lightweight version if anyone wants to see the structure, but I’m mainly looking to make the diagnostic sharper.
