Started a personal branding agency and got my first high-ticket client - should I accept a lower retainer + revenue share until leads come in?

I recently started a personal branding agency for high-net-worth CEOs, founders, entrepreneurs, coaches, and experts.

I got my first serious client. He’s a founder/CEO in the exhibitions and events space, and the goal is to build his personal brand and online presence so he can attract more trust, authority, and eventually qualified leads.

The issue is: he asked me a very fair question — “Will this content actually bring qualified leads? If yes, when?”

He suggested starting with a lower monthly retainer, still high-ticket but lower than my full package, plus a revenue-share/performance model until qualified leads start coming in. Then, once the content starts bringing real qualified leads, he’s willing to move into the full monthly retainer.

I’m stuck because I know personal branding can bring qualified leads, but it’s not the same as paid ads or direct lead generation where results can be promised quickly. Personal branding is more about building trust, authority, positioning, content systems, profile optimization, and digital presence — which can potentially turn into leads over time.

I don’t want to overpromise and charge premium if I can’t guarantee qualified leads immediately. But at the same time, this first client could be extremely valuable because if I deliver well, he could refer me to other CEOs/founders in his network.

So what would you do in this situation?

Should I:
Accept a lower retainer + revenue share?
Stick to a fixed retainer and clearly explain that leads are not guaranteed?

Offer a 90-day pilot with clear deliverables and KPIs?

Structure it as a “personal brand foundation + content + lead tracking” package?

Avoid revenue share because attribution will be messy?

Also, for personal branding agencies, what exactly should be promised?

Is the promise supposed to be:
better social presence,
optimized profile,
authority-building content,
increased trust and visibility,
more inbound opportunities over time,
or should qualified leads be part of the core promise?

Would love advice from people who run agencies, personal branding services, LinkedIn/Instagram growth, or B2B content systems.
