If you coached a HS team, which would you choose for your players?

We want to look sharp and match in warm ups and traveling. Which option would you choose if the costs were all close.
Has anybody turned around a HS program? What did you find to successful? We took a small school team that had barely won in the last few years. I was appointed in January and we started workouts and going to clinics. We held tryouts for the first time and cut kids that were out of shape. A couple seniors cut themselves during the season because thought seniors should play no matter what. Another kid thought weekend practices and games were optional and quit right before playoffs this week as he wasn’t playing. We are starting 6 freshmen, 1 sophomore, and 2 seniors in our play off game.
We have been more competitive than previous seasons but are still Losing most games. I feel
We are way behind. Only 1 kid is on a travel team and I anticipate being 3-5 8th graders on to varsity next year - they all play travel ball and can compete. We don’t have a JV team but we have a modified team.
If you’ve done it before, what did you find successful? We started this year with standards and culture. But ours skills, athleticism, and fundamentals are way behind.
