Is “waiting on customer” actually a useful CRM status?

I've been thinking about a workflow state that seems simple but can hide two very different situations.

Suppose:

* customer submits an enquiry * business responds * customer answers qualification questions * customer seems ready to schedule * business asks for final confirmation * customer doesn't respond

The CRM now says:

**Waiting on customer**

But what happens operationally?

There seem to be two versions.

**Version 1: Active waiting**

We're waiting until a defined time.

If there's no response, a specific action happens.

Eventually there's also a defined stopping condition.

**Version 2: Passive waiting**

Nobody currently owns an action because technically the customer is supposed to respond.

The conversation stays there until someone remembers it—or doesn't.

I'm increasingly thinking every “waiting” state needs something like:

**Waiting for:** appointment confirmation
**Since:** Monday 2:15 PM
**Wake-up:** Tuesday 10 AM
**Next action:** SMS follow-up
**Owner:** front desk
**Stop condition:** defined by the business
**Closure reason:** recorded

Not because every lead needs endless follow-up.

Quite the opposite: an explicit stopping rule seems important so automation doesn't become annoying.

But there should be a deliberate difference between:

**“We decided to stop contacting this person.”**

and

**“Nobody remembered to contact them again.”**

For disclosure, I'm building Brrim in the customer communication/lead engagement space, so these workflow questions are directly influencing how I'm thinking about the product.

For people running sales or service teams:

**How does “waiting on customer” actually work in your system?**

I've been thinking about AI handoffs from the opposite direction.

Most discussions seem to focus on:

What can the AI handle?

Qualification?

Scheduling?

FAQs?

But maybe there's an equally important design question:

What should immediately cause the AI to stop?

A few obvious candidates come to mind:

  • customer explicitly asks for a person
  • low confidence about the answer
  • pricing discrepancy
  • complaint/dispute
  • unusual request outside the defined workflow
  • potentially sensitive situation

What I'm less sure about is where operators actually draw that line.

For example:

Customer:

That doesn't necessarily mean it should.

I've started thinking that every AI workflow needs two specifications:

Automation rules: conditions under which AI is allowed to continue.

“Assigned to sales” might be one of the most dangerous lead statuses.

I've been having some useful discussions here about when an automated customer conversation should actually count as “handled.”

One idea keeps coming back:

A successful AI → human handoff probably needs more than routing.

Consider:

Customer contacts business.

AI understands the request.

Lead is qualified.

System routes it to the correct employee.

Status becomes:

Assigned ✓

But the employee gets busy.

Nothing happens.

Two hours later, the CRM still says “assigned.”

Technically the automation succeeded.

From the customer's perspective, nothing did.

I'm starting to think every handoff needs three explicit properties:

Owner — who is responsible?

Next action — what exactly needs to happen?

Clock — when does it need to happen?

Then there needs to be a rule for what happens if the clock expires.

The interesting part is that I don't think creating a separate “stale leads” queue necessarily solves it either. Now the team has another queue somebody has to remember to check.

Maybe an overdue lead should simply become actionable again inside the same workflow the team already uses.

When a lead doesn't answer your first callback, how many times do you actually try again?

I've been thinking about what “handled” means after some useful conversations here.

There's one scenario I haven't seen discussed much:

Customer submits an enquiry.

Business responds.

Lead gets qualified.

Employee calls.

No answer.

What happens now?

I can imagine several reasonable approaches:

A. Leave voicemail and wait.

B. Call again later.

C. Follow up through another channel.

D. Put them into some defined follow-up sequence.

E. Close the lead.

What interests me isn't which option is theoretically best.

It's whether businesses actually have an explicit rule at all.

Because “we tried calling” can easily become a terminal state even though neither side decided the conversation was over.

I've started thinking about open conversations as needing one of three things:

1. An owner — somebody is responsible.

2. A next action + time — something should happen later.

3. An explicit closure reason — we're intentionally done.

Anything without one of those seems vulnerable to quietly disappearing.

If 10 leads arrive at once, how does your business decide who gets called first?

A comment in another discussion made me reconsider how I've been thinking about lead qualification.

Most lead forms focus on collecting information:

  • Name
  • Contact details
  • Service needed
  • Location
  • Maybe urgency

But I'm increasingly thinking the more important question is:

Is this person making a decision now, or simply researching?

Example:

Customer A:

Both might be perfectly legitimate prospects.

But treating them identically doesn't make much operational sense.

I've started thinking about qualification as three separate things:

Intent — Is there an active decision happening?

Fit — Can the business actually serve them?

Time — How quickly does something need to happen, and how long has the lead already been waiting?

That last one seems especially interesting.

If someone says something is urgent and the enquiry sits untouched for six hours, “urgent” from six hours ago isn't necessarily the same business situation anymore.

So for people actually operating businesses:

If 10 enquiries appeared in your inbox right now, what signals would determine the order your team handles them?

And does your CRM/system actually prioritize them, or does someone manually figure it out?

For business owners using AI/chat automation: when do you consider a lead actually “handled”?

I've been thinking about how businesses measure automated customer communication.

Imagine this:

Customer:

Response time: excellent.

Customer acknowledged: yes.

But nothing actually happened.

No appointment was booked.

No availability was confirmed.

No employee owns the conversation.

So was the lead really handled?

I'm starting to think there are roughly four levels:

1. Acknowledged
“We received your message.”

2. Understood
The business knows what the customer needs.

3. Qualified
There's enough context to determine whether/how the business can help.

4. Actioned
Something concrete happens: appointment, estimate, callback, routing, follow-up, etc.

My assumption is that a lot of customer-service automation stops somewhere around #1 or #2.

For transparency, I'm building Brrim in this space, so this is directly related to how we're thinking about the product.

I'm curious about the operator perspective though:

At what point would you personally consider an incoming lead successfully handled?

For service businesses: what information do you actually need before a new lead is worth calling?

I've been thinking about something that came up in a discussion here recently.

There's a big difference between:

“Someone called about a leak.”

and:

“Customer has a kitchen pipe leaking under the sink, water is currently shut off, they're inside the service area, available tomorrow morning, and looking to schedule.”

Both technically represent the same lead.

Operationally, they're completely different.

So I'm curious what the minimum useful context is across different industries.

For a home-service company, I imagine something like:

  • What happened?
  • ZIP/service area
  • Urgency
  • Residential/commercial
  • Availability
  • Photos if useful

But the useful questions for a dentist, lawyer, auto shop, realtor, etc. would obviously be very different.

For those actually running these businesses:

What are the 3–5 things you'd want to know before your employee spends time calling a new enquiry?

And is anyone systematically collecting this information before the human callback?

Business owners: what actually happens to leads that arrive after everyone has gone home?

I've been thinking about a slightly different part of lead response lately.

Not “how fast should you respond?” but:

What happens when nobody is supposed to be working?

Take a home-service company.

Someone discovers a plumbing issue at 9:47 PM.

They aren't necessarily expecting a plumber at their house 30 seconds later. But they probably are looking for reassurance that:

  • someone received the request
  • the company handles their problem
  • they know what happens next
  • they won't have to start over tomorrow

I've seen a few approaches:

1. Leave everything for the morning
Simple, but the customer may continue searching.

2. Have employees monitor phones after hours
Responsive, but not exactly great for the team.

3. Answering service
Useful for certain businesses, although the handoff/context becomes important.

4. Automated/AI first response + human handoff
The system handles the initial conversation and the team takes over when needed.

I'm obviously biased toward #4 because I'm building Brrim around this broader customer-communication problem, so disclosure made.

But I'm more interested in the operational side than pitching software here.

If you run a business that gets evening/weekend enquiries, what's your current setup? And what happens to that conversation when your team comes back online?
