I don’t know what to do

I am a 24 yo “entrepreneur” and i’ve been hustling since i was 14 when i started DJing and doing events. I don’t come from money but i do come from a good family and had enough opportunities to say so.

I’ve been working and doing small businesses in the marketing and events world for a while and almost a year ago me and my friend that is now my associate have decided to get our first office together. We’ve got one for a great deal and managed to convince our collaborators to join us and work with us at the office.
For reference, we were doing branding, websites, web design and ads and then went towards the Social Media and content creation side as well, so we pretty much do it all. Besides that, there s also the events business line which i ll get into a bit later.

So we got the office, we got the people (8 in total, all juniors) and we had a big dream. Me and my associate were really good at what we were doing, but we never really had a full team that we had to manage or micro manage and hear all the complaints and start thinking of systems, pivots etc. so we started losing some money. At first, I had the events business that was doing great and i could get some of that money and put into the agency and be able to pay the people, but after 2 or 3 months, we ve tried focusing more on the marketing side rather than events and tried do the clients acquisition (reference: we were having some quite big clients on the recurring already and 1 or 2 one times per month but our burn rate was huge).
So that s when we realized that we need more money and more cashflow and some stability for the people so they know they d get paid - and we got a loan, then we got some other clients, we lost some, we went back on events, then we borrowed some more money and so on until today.

On paper, i can t complain, the business is doing enough to cover all the costs and enough for me and my associate to live and pay the rent. I don t expect millions, i don t even except profit in the first year and i am happy that we can afford having this agency, but i really feel like we re going in circles: our people are mostly students or friends that are really comfortable and ok with their lives. They don t feel any pressure, they don t have any critical thinking, they don t take responsibility and i ve had enough. Me and my partner we re both working day and night to keep this business up and we feel like we should fire everyone and just do it ourselves. We ve tried all the methods, all the combinations, all the splits, we were paying way too much than what the average is (i m in Romania btw) and then we ve cut off on their salaries for missing deadlines or complaints from clients, but they simply don t care. It s all the same.

I don t know what to do, it s a constant pressure that we have that we have to pay 8 people every month and then the loans and all the other things and we feel like we can t scale at all cuz we are trying to cow every small opportunity to get the cash to survive till the next month. At the same time, i don t know if we can do it alone as it is not like these 8 people are doing absolutely nothing. But they re really slow and careless and shitty many times. We ve tried to train them, to show them our culture, but it s clear that they re just happy to be in a more relaxed work environment and do not so much or hard work for some money and have no consequences as we are so busy trying to keep the things up that we can t even see that deeply if people are not working and just fck with us.

I just want to know if there is anyone that has been in a similar situation and how they got out of it and i also want to know if i should continue this business and try to scale it and get over the hard times as i am still at the beginning or this is doomed to failure
