I sell done-for-you B2B client acquisition but can't close a single pilot client. What am I doing wrong?
21, based in Italy, working solo. I built a done-for-you service: I find prospects for small B2B service businesses, write the cold emails, run the outreach, and handle the replies. My client only talks to people who already replied and want a call. I deliver booked calls, not lead lists.
Who I sell to: small Italian B2B service firms (agencies, software houses, branding/design studios, consultants, 1-10 people). They're great at the work but live off referrals and have no predictable way to get clients.
The problem: I haven't closed anyone yet. Real numbers:
- Campaign 1: ~600 emails sent, ~92 opens, 7 replies, 0 calls booked.
- 5 people replied positively over time. One literally said "send me some sample target companies." I did. Ghosted after my follow-up. The other 4 went cold the same way.
- Campaign 2 running now: cleaner copy, 120 emails out, 34% open rate, but 0 replies yet (early days).
So emails get opened, occasionally someone says "interesting"… then it dies. I never reach the call.
My questions for people who've done this:
- Is this an offer problem (is a done-for-you service too scary from a stranger?), a targeting problem (wrong companies?), or a me problem (I can't convert "interesting" into a booked call)?
- How would you land your very first pilot client when you have zero case studies to show?
- Is it worth offering the first results free / pay-on-results just to get going, or does that signal weakness?
