Offer or No show problem?

I'll try to keep this as brief as possible
niche: dental clinics in north east part of india
offer: cut no show rate by 20% in 30 days
lead magnets that i use in this sequence:

  1. Reveal a problem of how much money they are losing per month on their no show then
  2. I present my offer for free in exchange for testimony and feedback tho in the discovery / demo call i will them that my service / labour is completely free but they would need to front the hard cost for delivery which is around Rs. 4,200 (2,500 which is vps and 1,700 is usage base for whatsapp api and groq) because I have no capital to upfront I have made around 300 cold calls in that region and have booked about 3 demo calls, but none of those 3 people showed up for the demo.

So the question is:

  1. is the problem my offer due to not having guarantee like a risk reversal? or
  2. how im handling the booked leads after booking the demo call? (i use cal.com and book them within 60 secs after hanging up the call)
  3. or the perceived likelihood of achievement being low because im doing it for free (which i can make it better by sending them a demo of how it works via whatsapp and sending them supporting research on how my system reduces their no show rate, these ideas occurred to me after watching the warm outreach course in ACQ.com)

and how would you solve it

Working for free

Alex hormozi talks how we should work for free for the 5-10 clients to get in the reps to become better because we probably suck at the thing that we are trying to sell at the start, but what if you have hard cost that you can't cover from your side? eg. software that you use that cost money.
Do you become upfront about it in the demo / discovery call or do i do some freelancing on the side to cover the hard cost myself?

Lead Magnet

I was wondering how do you guys use your lead magnet? my current cold outreach method is cold calling so do i make a lead magnet and use that lead magnet in the cold call?
eg. reveal a problem: I reveal their problem in the cold call using the lead magnet which my core offer solves it for them.
I would love to hear how you guys are using lead magnets in your cold calls if you do

Rule of 300 vs Rule 100

Which is better for someone who is starting out and have no clients yet? Rule 100 or Rule 300?
Rule 100:
1 channel of outreach with 100 primary actions for 100 days
Rule 300:

  1. post 1 content in 1 platform (100 minutes creating it and then post it)
  2. 100 comments where you comment on other people's post, community or group and the goal of the comment is to make the best comment (putting a thoughtful comment each time and not something generic like wow this is awesome etc.)
  3. Reach out 1 on 1 to people who have
    a. liked your post
    b. commented on your post
    c. liked your comments that you commented on other people's post
    d. replied to your comments that you commented on other people's post

I will keep this short, as the title suggests, I need help with my List of problems.
My niche is 5+ years orthodontists with 3-5 chair clinics.
Dream outcome: Stop losing money on front desk work and focus on clients
Context: I have no idea about this industry but have done some research on google and LLM's deep research to find out the problems / pain points they have,
now the main question is, when making the list of problems which defines the step by step the prospect has to take to make their dream outcome true, how micro does it have to be?
eg.
Non Micro

  1. Gather Data and find time leaks
  2. Define roles and responsibilities of staff
    etc.
    Micro
  3. Make a spreadsheet to track the time leakage
  4. Everyday, do entry for the task with how much time
  5. After 1 week, check where the leakage is happening / how much $ is being wasted on admin
