Pebble shower floor failure? Looking for partial repair/DIY options

Looking for some advice on a shower floor issue before I go down the full gut renovation route.

My shower floor is pebble rock tile, and honestly I’ve hated it since we moved in. Recently we noticed water leakage into the basement ceiling below the shower. After investigating, I found a few issues:

-The grout in the shower floor is cracking in multiple spots
-The shower drain itself is cracked
-There are two small holes/gaps near the drain area (shown in the second photo)
-When the shower was still in use, water would collect in those holes and squish out when stepping on the floor

That last part especially makes me wonder if the subfloor or shower pan underneath is flexing ot moving.

My main question is:
Would it be possible to tear out just the shower floor tile, replace the drain/pan as needed, and retile the floor while leaving the wall tile intact? Or once you’re at this point is a full shower rebuild basically unavoidable?

I’ve gotten a few quotes for complete shower replacements and they’re a bit outside my budget right now. I’ve also been considering installing a shower base instead of redoing tile, partly to simplify the project and partly because I’m very ready to be done with pebble tile.

I’m reasonably handy and would consider DIYing this if it’s realistic. A shower base seems more approachable to me than rebuilding and waterproofing a full tiled shower floor, but I’m not sure how feasible it is without tearing out the walls too.

Maknly looking for:

-Whether this sounds like subfloor/pan failure
-If partial replacement is realistic
-Whether a shower base retrofit is possible
-Any DIY guidance or “don’t do this” warnings

Just moved into a new place and trying to figure out the lawn situation. It looks like I’ve got a mix of different grass types going on, not sure if it was patched over time or what. About a month ago I put down Scotts Weed & Feed and it knocked out most of the dandelions, so that part’s improved at least.

Main issue now is the lawn is pretty uneven and still kinda rough overall. I’m debating whether it’s worth trying to rehab what’s here (leveling, overseeding, etc.) or just going full reset this fall with Roundup and starting from scratch.

Curious what you guys would do in this situation, work with what I’ve got or nuke it and start clean?

I’m located in Southeast Nebraska if that helps, would also appreciate any suggestions for seed to use.
