Hey r/SaaSSaales — looking for advice from folks who've been past the activation cliff. We soft-launched an ad-supported SaaS three days ago. The acquisition side is starting to work — 19 users so far, mostly from one Reddit launch post and some organic search. International signal already (Swiss, Chinese, German, French, Italian, Irish users). But here's the puzzle. Of those 19:

1 power user ran 12 sessions in 3 days (28% of all activity) 5 mid-tier users running 2–5 sessions each 13 users ran exactly one session and have not come back

Acquisition is happening. Activation is the gap. The long tail is dropping out at the second-session decision. For folks who've been here before:

What actually moved the needle for getting first-session users back for their second? Email re-engagement, onboarding redesign, in-product nudges, founder-led outreach? Was the second-session gap a product issue for you (something missing that would have brought them back) or a context issue (they used it once for one specific event and had no recurring need)? Any lessons running this kind of cohort analysis at small numbers (n=19) — what did you learn from talking to the dropouts vs. the stayers?
