Confession from a solo founder: I built a SaaS for 2 months before realizing the product I was making had no business being a subscription.

The product: an iOS app that scans receipts and tracks expenses fully on-device - no servers, no accounts, no recurring infra cost. Native Vision + on-device Foundation Models doing all the work.

I had the App store pricing wired. I had the trial-to-paid funnel mapped. I had a churn dashboard I hadn't earned the right to look at yet. And then I sat down to write the pricing page and couldn't justify the recurring charge to myself.

Here's the uncomfortable thing: my marginal cost per user was zero. No backend. No API bills. No ops. Charging $4.99/mo for something that costs me nothing to keep running felt like rent-seeking on my own users. So I killed the subscription model 4 weeks before launch and rebuilt the paywall as one-time Lifetime.

What I'd tell my past self:

  1. "SaaS" is a pricing model, not an identity. I anchored on the acronym for months and let it dictate product decisions it had no business touching. The question isn't "is this SaaS?" - it's "does my cost structure recur?"
  2. Privacy/offline pitches and subscriptions fight each other. Telling users "your data never leaves your phone" while also asking them to renew monthly creates cognitive friction I underestimated. The one-time purchase made the privacy story land 3x harder.
  3. The seed launch matters more than the paid launch. I did a free seeding run before charging anyone - 1,000 installs, 8 reviews, a handful of accidental paid conversions. That run didn't make money. It made the App Store algorithm aware I exist, which made the paid launch possible.
  4. Reviews > stars at zero-to-one. Going from 1 review to 14 moved my conversion more than any copy test I ran. Stars stayed flat at 4.8. The unlock was volume of text on the listing.
  5. A hard deadline is the only honest scarcity lever a solo founder has. No "limited seats" theater. Just: the launch discount expires on this date, and after that it doesn't.

I'm running a 2-week launch window now and will post real conversion numbers when it closes - win or embarrassing.
