We recently launched a pay-per-close model for roofing inspection appointments, where the roofer pays once a deal is approved (insurance) or closed (retail).

For one client in AZ, we've closed 2 of 4 appointments. It's been about 3 weeks from signing to the first insurance approval, with the second still pending.

For those running or working with roofing sales teams — is that a normal timeline for insurance approval, or should we be pushing the roofer for faster follow-up? Curious what turnaround others are seeing.

Does This Pay-Per-Close Model Make Sense?

Need some honest feedback from roofing company owners.

We're planning to add a pay-per-close option alongside our existing pay-per-appointment model, and I'd love to get some honest feedback from people in the industry.

Our current pricing is $150 per booked appointment (on our 50-appointment package).

For our first pay-per-close partnership, they offered:

2% of the closed job value

$1,000 cap per deal

The company operates in Alabama and Georgia.

We agreed to start on that for the first week, so we can gather real data and make sure the model works well for both sides.

If everything goes as planned, we're considering increasing it to 4% with no cap.

I'd really appreciate your thoughts:

Would you rather pay per qualified appointment or only after you close the deal?

Does 2% with a $1,000 cap seem fair as a starting point?

Would 4% with no cap still be attractive if the appointment quality was consistently high?

If you were designing a pay-per-close model, what would you do differently?

I'm genuinely looking for honest feedback, whether you think it's a great idea or a terrible one. The goal is to create something that's fair, scalable, and beneficial for both our company and the roofing contractors we work with.
