I am looking for some ideas on how to set up a switching between my trackball layer and my main keyboard layer, because I dont feel my current (and any other) setup is optimal.

But few words on it - I have two main ways to get into the "control" layer - when I move trackball, and when I hold the layer switch key (on the left under my little finger). Here the problem is that I often (after two months) still get into a situation when I want to click a mouse button but I dont have my control layer active yet - cause it deactivated (automatically) or I didnt hold the button right. But this one is kind of avoidable.
The bigger problem I have is when switching back from the Control layer to writing. I set up my control to turn off after 400ms, but this feels often too long, and I keep hitting mouse buttons instead of characters (as mouse is still active and my brain wants to type already). I tried smaller time for active trackball layer, but then I found myself not being able to hit the mouse button as it faded too quickly.
How do you people have trackball set up to avoid such friction?
Edit: thanks to all answers! I went with some of the changes and ended up now having my navigator to trigger on ball movement, and wait for a key stroke. changed the layer time off by half (from 400ms to 200ms). This lets me always hit the mouse button when I move the trackball, and lets me also easily disable the layer with any button that wont add any new character. I kept my MO toggle as previously for use cases where I need my arrow buttons (as they are on the same layer) or I need to use mouse more than just 2-3 clicks.
I am disappointed.
for some unknown reason the trackpad order was blocked to my country because of "high shipping cost and import fees" despite its me who pays these. and despite that at the same time ordering the trackball was possible. I tries to get answer from support, but weekend started and now its out of stock.
this is a small rant, but I really don't get why they blocked trackpad orders to my EU country, while the same size device was available.
edit: got an answer that this is caused by some past issues with customs in my country, where they were charging more that expected for items of less than 160USD
