Health and fitness kick for around 6 months, haven't lost a single pound - make it make sense

As with most folk in my stage of life (I'm 40) my decisions in my youth are catching up with me and I'm realising it's time to start taking my health seriously if I want to still be here to see the futher decline of civilisation. I'm a big guy (14st 6lb at 5ft 6ins) so I know I need to get rid of a lot of that to avoid any nasty surprises down the line. So I've been on a health and exercise kick for about six months. The usual stuff with being more mindful about what I'm eating and portion sizes along with some more fundamental changes outlined below.

- Almost entirely kicked out anything sugary (sweets, cakes, chocolate, etc). I say *almost* - I did have a slice of cake at my brother's wedding last week.

- Stopped snacking later at night. I had assumed this was a big contributor to my weight. My partner tends to go to bed a couple of hours before me, and then I'd often get stuck into a load of snacks (usually crisps, peanuts, breakfast cereal sometimes) while watching a movie. I've stopped this entirely.

- Gym. I hadn't been to the gym since the one I used to go to shut in the pandemic, so it's easily been 5 years +. Now going 2-3 times a week (always aiming for 3). Doing a combo of cardio and weights, leaning more towards the weights as I enjoy it more.

I've tried to avoid weighing myself regularly because I don't necessarily think fixating on every pound is a great idea, but I stepped on the scales the other day to find I'm *exactly* the same weight I was when I started. I'm not an expert, but that makes zero sense to me, surely just going from zero exercise to three sessions a week should make at least some difference? Alternatively, if what I'm doing is essentially preventing further weight gain, shouldn't I have been consistently have been gaining weight before I started this (I've been about this size for 3-4 years probably)? Anyone got any insights into where I'm going wrong? Honestly, it's pretty demoralising to put all this effort in and deny myself things I like (I REALLY miss ice cream) for not even a tiny return.
