My winning product is doing 5-15 orders/day, is it time to ditch dropshipping for a warehouse?

I have one product that's been getting pretty consistent sales for the last month, usually around 5-15 orders/day. I'm still fulfilling from China right now, but I'm starting to think about holding stock somewhere closer to customers.

The main reason is shipping time. It's not awful, but I know faster delivery would probably help with conversion rate and customer satisfaction. At the same time, I'm worried about buying inventory and then the product slowing down.

For those who moved from dropshipping to using a setup like this, how did you decide it was time?

Also, did you start with only your best SKU at this same sales range I mentioned orrr do you think I should wait for more sales before I do this?

Question for Ecomm Sellers: How do you know when a winning product is stable enough to hold inventory?

I have one product that’s been selling every day for the past few weeks, usually around 10-20 orders/day, and I’m starting to think about stocking some units with a US based 3PL instead of fulfilling every order one by one from China.

The main reason is shipping speed. Right now delivery isn’t terrible, but I know it could be a lot better. I feel like if I had the SKU stored closer to customers, it would probably cut down on support emails and maybe even help conversion rate since I could advertise faster delivery.

The part I’m unsure about is inventory risk. GAds have been a little up and down, and I don’t want to order a bunch of stock just because the product looks good for a few weeks, then have sales slow down and get stuck with it.

For people who moved from regular dropshipping to holding inventory in the US, how did you decide the product was stable enough?

My supplier's one-digit mistake just froze $15,000+ of inventory in US customs

Been sourcing from a Guangdong factory for a year. Good comms, decent quality, no issues until Thursday night when I got the following WeChat message: "shipment got flagged at Chicago customs. Wrong HS code on the declaration."

Broker says best case it's a delay while we file a correction, worst case seizure. 500 orders stuck.

The factory has handled export docs since day one and I assumed they knew what they were doing, but now they made this mistake and it's my problem, not theirs.

Two questions for people shipping out of China regularly:

  1. How long did a misclassification actually take to clear for you? Days or months?
  2. How do you stop your factory from messing up export paperwork? I'm so mad at this I'll be looking for a new partner and it's important they handle this properly.

Any help is great, this is sooo stressful rn...

Anyone still using AliExpress for small accessories once they start getting sales?

Need some quick advice.

I’ve been using AliExpress for some cheap accessories (phone charms, keychains, little add-ons) because I honestly didn’t expect them to sell much. Now one of them is getting way more orders than I thought and I’m starting to get messages from customers.

The problem is every batch seems a little different. Colors are off, packaging changes randomly, some pieces just look cheaper than the listing photos. Nothing major on its own, but enough that people notice.

Do you guys actually stick with AliExpress for this kind of stuff or is this the point where you find an agent/private supplier? Feels dumb switching suppliers for a low-ticket accessory but I also don’t want reviews to tank over something this small.

What would you do?

Thinking of leaving CJ, what did you switch to?

i’ve been using CJ for a while and it was fine when i was just testing stuff, but now it’s starting to feel like more of a headache than anything. Random stock issues, orders taking longer than expected, and getting updates feels like pulling teeth sometimes.

i’m only doing around 5-10 orders a day right now but i don’t want these problems getting worse if i scale. Did you guys stick with CJ or move to something else? What are you using now? thanks 🙏

Looking for an agent that's actually reliable

I read some stories on here and it sounds terrifying, agents just cancelling on you, people having to resort to lawyers, it's pretty bad, and with my e-comm business growing more and more each day I'd hate for that to happen to me.

Any suggestions for good, reliable agents I can work with? I'm selling well over 10-15 items a day so I don't care about any minimum limitations. Any suggestions?

Is there a better option than CJ Dropshipping once orders become consistent?

I’ve been using CJ Dropshipping for one of my products and it’s been getting pretty consistent sales lately, usually around 8-12 orders/day. It’s a pet-related product, so customers tend to care a lot about shipping updates and they message pretty quickly if tracking looks weird.

The actual fulfillment has been okay some days and annoying on others, but the bigger problem for me is the communication and support. It feels like every time there’s an issue, getting a clear answer takes way too long. Sometimes I have to follow up multiple times just to understand what’s going on with an order or a supplier.

I don’t mind paying a bit more per order if it means I can get faster replies, cleaner communication, and fewer random problems to deal with every week.

For anyone who started with CJ Dropshipping and moved somewhere better, what did you switch to?

Did you go with a private agent, fulfillment center, or something else?

When did you stop dropshipping skincare/beauty products the cheap way?

I’ve been running a small beauty store and one product is starting to get consistent sales, around 300 a month right now.

The issue is I’m getting nervous about fulfillment because beauty products feel a bit more sensitive than random gadgets. Customers ask more questions, they care about ingredients, packaging matters, and if shipping takes too long they start getting annoyed pretty fast.

I’m not at huge volume yet, but I’m starting to feel like using random suppliers isn’t a great long-term setup if I actually want to build a brand around this.

For people selling skincare, beauty tools, or similar products, when did you switch to a better supplier or warehouse, if you switched at all? Maybe I’m overthinking things but I talked with my gf about this and ever since she brought it up I kept thinking about it…

When did you guys stop fulfilling orders through AliExpress?

I’ve been dropshipping with AliExpress since January and it was fine when I was only getting a few random orders here and there, but now it's picking up steam and they're getting really annoying.

Main problems rn are 15-20 day shipping about 20%-40% of the time, which isn't terrible but the items occasionally arrive scuffed and I feel it could be much faster. Also, I hateeeee their communication.

Again, it's definitely ok and working right now, but I don’t mind paying a bit more per order if it means faster delivery and a better chance at scaling this.

If you recently moved away from AliExpress pls let me know ur experience!

Scaling is exposing all my fulfillment problems, help!

I’m doing around 20-30 orders/day now and honestly I didn’t expect fulfillment to become this annoying so quickly.

The ads are finally working, but now I’m spending way too much time checking orders, replying to customers about tracking, dealing with delays, and trying to make sure suppliers don’t mess things up.

I feel like I’m losing focus on the stuff that actually grows the business because I’m constantly fixing fulfillment problems.

For people who have been through this, what was the best move? Private supplier? China Agent? US warehouse? 3PL?

I’m not trying to be cheap, I just want something stable where I can trust the orders are being handled properly.

Any recommendations would help a lot.

Need better shipping/QC without buying huge inventory upfront, help!

I’m getting consistent sales now, around 5-15 orders/day depending on the day, but my current supplier setup is starting to stress me out.

I don’t really want to order a ton of inventory yet because I’m still testing creatives and I’m not 100% sure how stable the product will be long term. But at the same time, AliExpress shipping and QC are not good enough anymore.

Is there a middle option where I can get better fulfillment, better communication, and maybe faster shipping without committing to a massive bulk order to a 3PL or something like that?

I’ve heard people talk about private agents and fulfillment companies, but not sure what’s actually reliable vs just people promoting their own service.

What would you recommend at this stage?

I want to leave Aliexpress, what’s the best alternative?

i’ve been using AliExpress for drop shipping, but it’s soooo limiting at this point. The shipping times are crazy and managing different suppliers is making my life miserable especially now with 5+ sales per day. What are better options to go to? What do you guys use? thanks in advance!

I’ve been thinking about moving to a US warehouse. Too early?

I’ve been doing around 5-15 orders/day for a few weeks now and I’m starting to feel the limits of
shipping from china

delivery times are usually like 8-14 days which isnt terrible, but i can tell its hurting conversions and especially repeat customers. Also I’ve been worried about import tariffs recently, so I’ve been looking into sending some inventory to a US warehouse (just top SKUs), but I’m not sure if this is something you only do at higher volume or if it actually makes sense at
my stage?

Also worried about tying up cash in inventory and it not moving…

So for people who made this switch, when did you do it? Did it actually improve your numbers?

I’m trying to figure out if this is the right next step or if i should fix other things first

I started selling through aliexpress, and now thank god I'm getting consistent sales, usually around 5-10 per day. Unfortunately though, I don't feel like doing it all on my own anymore and if I could fully focus on marketing, I think I could scale even more.
