Is anyone else getting DESTROYED by deliverability this week? (Google/Outlook update?)

Something weird is happening this week and I can’t tell if it’s just me.

I’ve been running cold outreach for almost 2 years and my setup has been pretty stable:

  • same scripts
  • same offer
  • same sending process
  • same domains

But over the last few days my deliverability completely collapsed.

My open rates went from ~35% average down to literally 3–4%.

Not “slightly worse.”
Completely dead.

What’s confusing is:

  • domains are aged
  • SPF/DKIM are configured
  • warmup is active
  • bounce rate is low
  • copy hasn’t changed

Yet Gmail and Outlook suddenly feel WAY more aggressive.

At this point it almost feels like the “technical handshake” between sender and inbox providers changed overnight.

I’m starting to wonder:

  • are warmup tools losing effectiveness?
  • is Google flagging shared sending environments harder now?
  • are Outlook tenants getting stricter?
  • does infrastructure matter more than copy now?

Curious if anyone else running outbound is seeing the same thing this week.

Would love to know what actually fixed it for you:
new domains?
different infrastructure?
Workspace changes?
mailbox rotation?
completely ditching warmup?

Trying to figure out whether cold email is evolving… or quietly dying.

Sick of the $500/mo "Agency Tax." Is there a leaner way to set up professional infrastructure? 😩

I’m just starting to scale my agency, but it feels like every 'essential' tool wants $50-$100 a month. Between Workspace, CRMs, Email Warmup, and SEO tools, I’m bleeding $500/mo before I even sign a client.

Has anyone found a way to set up a professional, high-authority backend without these massive recurring subscriptions? Is it just me, or are "Email Warmup" tools becoming a total waste of money in 2026?

I’ve been paying for warmup tools across 3 different domains for almost 4 months now. Every dashboard says my “warmup score” is perfect, but the second I launch an actual campaign to even 40–50 prospects, my deliverability tanks and replies disappear.

At this point I’m starting to think most of these warmup networks are just giant pools of bot-generated engagement that Google and Microsoft already recognize.

What’s confusing is I still see agencies bragging about 55–65% open rates consistently without spending hundreds every month on warmup subscriptions.

So now I’m wondering if the real issue is the backend setup itself:

* SPF / DKIM / DMARC alignment

* Google Workspace reputation

* Outlook tenant health

* Domain/IP separation

* Header configuration

* Sending environment structure

Basically the entire technical foundation.

Is anyone here getting strong deliverability WITHOUT relying on warmup tools anymore?

I’m honestly tired of paying the “agency tax” for software that feels good in dashboards but does nothing in real campaigns.
