Launching a 3pl

I’m in the process of launching a boutique 3PL focused on climate-controlled fulfillment and warehousing, and I’d love to get some advice from people who’ve already been through this.
I’ve spent the last 10+ years in logistics, warehouse operations, transportation, and process improvement, but building my own company is obviously a different challenge.
My plan is to stay intentionally small at first and focus on doing a really good job instead of trying to become the cheapest warehouse around. I’m targeting brands that actually care about inventory quality (candles, skincare, supplements, specialty foods, coffee, etc.) where climate control is a real value instead of just another expense.
For those of you already running 3PLs:
What was the hardest part about landing your first real anchor customer?
If you were starting over today, what would you do differently?
Where did your first few long-term clients actually come from?
Anything you wish someone had told you before you launched?
I’m already doing direct outreach, networking, and getting listed on referral platforms, but I’m always looking for better ideas.
Also, if anyone here has a brand that’s outgrowing in-house fulfillment—or knows someone who is—I’d genuinely love to connect. Even if we aren’t the right fit today, I’m always happy to talk logistics and learn from others.
Appreciate any advice you guys are willing to share.
