Employer will not pay travel and subsistence

Several colleagues went on a work trip recently and some opted to stay on after the completion of the task at their own expense for a couple of days. So for example the task was scheduled for Thursday in a different country, flights went out Wednesday and returned Friday. All accommodation was at the employee's expense and the only days that t&s could be claimed for were Wednesday to Friday. If the cost of accommodation was more than the 24 hour allowance that was on the employee. If the cost of a later return flight was more than the cost of the Friday return flight the difference was on the employee.

So far so normal. Right? Now here's where we are having difficulty. No employee who stayed longer than Friday has gotten any expenses at all. The expenses being offered are from Wednesday evening to close of business Thursday but as yet even that has not been paid. Employees who returned home on the Friday are getting an extra 24 hours t&s than the ones who stayed until Sunday.

What is the legal situation here? Surely two people on a trip to meet an identical need for the same length of time should not be getting different t&s payments? Surely outside of vouched public transport claims all employees should just be getting exactly the same t&s for the trip. There's no complication regarding staying later since that's not included for t&s.

Am I missing something?
