Air Conditioners: Exploring Whether India's AC Industry Could Produce the Next Long-Term Compounders

Hello guys,

After the recent KPIT correction, I found myself questioning whether I had become too concentrated in sectors that are more vulnerable to cyclical slowdowns.

While I still believe KPIT is a high-quality company, the sharp correction made me realize that I want to own more businesses whose demand is driven by long-term structural trends rather than purely economic cycles.

So, over the last few days, I started exploring different industries.

One industry that really caught my attention was the Air Conditioning (HVAC) Industry.

Initially, I dismissed it as just another consumer durables business, but after digging deeper, I realized it might be much more interesting than I originally thought.

I'm still learning, so I'd genuinely love to hear both the bull case and the bear case from people who have studied this industry for years.

Especially if anyone here has followed Blue Star, Voltas, Amber Enterprises, EPACK Durable, or any other company in this space, I'd really appreciate your insights.

Why I Started Looking at This Industry

Unlike automobiles or real estate, the AC industry appears to be benefiting from several long-term structural tailwinds.

Some of them include:

  • Rising temperatures due to climate change
  • Increasing urbanization
  • Growth of India's middle class
  • Premiumization
  • Commercial infrastructure growth
  • Data centers
  • Hospitals
  • Hotels
  • Office spaces
  • Manufacturing expansion

To me, it looks like air conditioning is gradually moving from being a luxury product to becoming an essential household utility.

Industry Growth

From whatever research I've done, India's household AC penetration still appears to be among the lowest globally.

That genuinely surprised me.

Even after years of growth, a majority of Indian households still don't own an air conditioner.

If income levels continue to rise over the next decade, the combination of first-time buyers and the replacement cycle could create a very long growth runway for the industry.

Understanding the Business Models

One thing I found particularly interesting is that not all companies participate in the industry in the same way.

Blue Star

Blue Star appears to be much more than just a room AC company.

Its businesses include:

  • Residential Air Conditioners
  • Commercial HVAC
  • Industrial Cooling
  • Refrigeration
  • Infrastructure & MEP Projects
  • After-sales Service

This diversified business model potentially makes its earnings more resilient than companies that rely primarily on residential AC sales.

Voltas

Voltas seems to have one of the strongest consumer brands in India.

Some positives I noticed:

  • Tata Group backing
  • Massive distribution network
  • Large market share in residential ACs
  • Strong brand recall
  • Trusted consumer franchise

Amber Enterprises

Amber follows a completely different business model.

Instead of selling ACs directly to consumers, it manufactures products for many leading domestic and international brands.

It's almost like the "Foxconn of the AC industry."

The opportunity appears huge, but it also seems to have relatively lower pricing power compared to companies that own their own brands.

What Attracted Me

I'm trying to identify businesses that have:

  • High ROCE
  • Strong Free Cash Flow
  • Pricing Power
  • Durable Brand Moats
  • Long Growth Runway
  • Less Cyclical Earnings
  • Strong Capital Allocation
  • Good Management

At first glance, a few companies appear to tick many of these boxes.

Although I'm still researching and could easily be missing something.

Long-Term Growth Drivers

The industry also appears to be exposed to several powerful long-term trends:

  • Urbanisation
  • Rising disposable income
  • Climate change
  • Manufacturing growth
  • Data center expansion
  • Commercial real estate
  • Hospitality
  • Healthcare infrastructure

Even if residential demand slows temporarily, commercial demand could continue growing through infrastructure development.

Risks I Can Think Of

This is where I'd really appreciate some pushback.

Some concerns I currently have are:

  • Consumer demand could weaken during economic slowdowns.
  • Commodity inflation (especially copper, aluminium and steel) could pressure margins.
  • Intense competition from global brands like Daikin, LG, Panasonic, Samsung, Carrier and Hitachi.
  • Heavy dependence on summer weather.
  • Valuations may already be pricing in several years of future growth.
  • Government regulations around energy efficiency could require additional investments.
  • Margin pressure due to aggressive competition.

I'm sure I'm missing several important risks, and that's exactly why I'm posting here.

Questions for the Community

I'd genuinely appreciate hearing different perspectives.

  • Am I overestimating the industry's long-term growth runway?
  • Which company has the strongest competitive moat?
  • Is Blue Star actually the highest-quality business in this space, or am I missing something?
  • Does Amber Enterprises' manufacturing model become more attractive as India becomes a manufacturing hub?
  • How cyclical is this industry compared to sectors like Healthcare, Financial Infrastructure, Enterprise Software, or Consumer Staples?
  • If you had to own one AC company for the next 15–20 years, which one would you choose and why?

Final Thoughts

I'm not looking for stock tips.

I'm simply trying to improve my understanding of different industries and identify businesses that can compound capital over the next two decades.

If I've misunderstood the industry or overlooked any important risks, I'd genuinely appreciate being corrected.

I'm here to learn, not to seek confirmation for my existing views.
