Hey guys, has anyone here actually done a revenue-share arrangement with a local business for SEO?

Instead of charging a fixed monthly retainer, I'm thinking about a structure where the SEO provider gets a percentage of the additional revenue/leads generated from the work.

Is this something that’s been done successfully in local SEO? If you’ve tried it, how did you structure the deal and track the revenue?

Also, does the relationship tend to get weird once the business starts making significantly more money?

Local businesses in Karachi, how much do you rely on Google Maps/Business Profile for customers?

Curious how much weight Karachi shop owners and service providers actually put on their Google Business Profile. A lot of businesses here seem to either ignore it completely or have listings that are outdated, missing photos, wrong hours, no reviews strategy, etc.

For context, I've been learning/practicing Local SEO and wanted to see how much of a real difference proper GBP optimization (photos, categories, posts, review responses, citations, etc.) makes for visibility in Karachi specifically, since most case studies online are for US/UK markets and don't really translate.

How a Coffee Shop Got 86% More Calls in 12 Days (Just Google Business Profile)

TL;DR:

Took a coffee shop's GBP from 82% complete to 100% and aligned it with their website. No ads, no backlinks, no new reviews. Result? Maps visibility jumped from 40% to 70%. Calls went from 14 to 26 per month. All in 12 days.

The Setup

Small coffee shop in Massillon, Ohio. Great local reputation. But when people searched "coffee shop" or "coffee near me," they basically didn't exist on Google Maps.

Starting Point (Before):

  • • GBP completeness: 82%
  • • Maps visibility: ~40%
  • • Ranking in top 3: 36% of the time
  • • Average Maps position: 7.7
  • • Monthly calls: 14
  • • Direction requests: 180

What Changed (GBP Work Only):

Completed missing GBP sections:

  • • Filled in services, attributes, Q&A, description

Dialed in categories:

  • • Refined primary and secondary categories

Added fresh photos:

The Surprise

Generic search terms ("coffee", "coffee shop") moved way more than geo-specific ones ("coffee Massillon Ohio"). That was unexpected.

What I Learned:

  1. That missing 18% of GBP completion mattered more than I thought
  2. Matching GBP signals to website signals moved things fast
  3. Generic discovery terms are more reactive than you'd think
